Client Overview

Sakura Dining Group operates three upscale Japanese fusion restaurants across central Tokyo—in Shibuya, Shinjuku, and Minato. Despite strong foot traffic from word-of-mouth and local reputation, the group was virtually invisible in Google.co.jp search results. Competitors with inferior dining experiences consistently outranked them for high-intent queries like 渋谷 ディナー おすすめ and 新宿 個室 レストラン.

The group’s marketing director recognized that younger diners and international visitors increasingly discover restaurants through mobile search. With each location generating under 200 monthly organic visits, the opportunity cost of poor local SEO was substantial.

The Challenge

The competitive landscape in Tokyo’s restaurant sector is brutal. Over 40 established competitors targeted the same neighborhood keywords in each ward. Sakura Dining’s existing website was built on a generic template with English-heavy metadata, no structured data, and Google Business Profiles that hadn’t been updated in over a year.

Cultural hurdles compounded the technical issues. The group’s previous agency had translated their English menu descriptions directly into Japanese, producing awkward phrasing that native speakers immediately recognized as foreign. Review management was inconsistent—some locations had dozens of unanswered Google reviews while competitors actively engaged with every customer comment.

Mobile performance was another critical gap. The site’s largest contentful paint exceeded four seconds on typical Japanese mobile connections, well above Google’s threshold for competitive local rankings.

Strategy

Our approach began with comprehensive Japanese keyword research across all three locations. We mapped over 340 keyword variations including ward-specific long-tail queries, occasion-based searches (誕生日 ディナー, 接待 個室), and cuisine-specific terms that the previous strategy had completely overlooked.

Technical SEO formed the foundation. We restructured the site architecture to create dedicated landing pages for each location, implemented LocalBusiness schema markup with accurate NAP data, and optimized Core Web Vitals to achieve sub-two-second load times on mobile. Hreflang tags ensured proper indexing on Google.co.jp.

Content localization went far beyond translation. Our native Japanese copywriters rewrote every menu description, about page, and blog article to match the refined yet approachable tone that Tokyo diners expect. We created neighborhood guides for each location—Shibuya’s nightlife corridor, Shinjuku’s hidden alleyways, Minato’s business district—that earned organic backlinks from local lifestyle publications.

Link building focused exclusively on the Japanese backlink ecosystem. We secured editorial features in Tabelog-adjacent food blogs, local ward community sites, and Tokyo tourism portals. Each .jp backlink was evaluated for domain authority within the Japanese market, not global metrics that misrepresent local influence.

Google Business Profile optimization became a daily discipline. We standardized photo uploads, implemented a review response protocol in natural Japanese, and added weekly posts highlighting seasonal menus and events. For each location, we built citations on Japanese business directories including Yahoo! Japan, iタウンページ, and industry-specific hospitality platforms.

The local SEO strategy extended to voice search optimization. We identified conversational queries common among mobile users in transit—“渋谷駅 近く おしゃれ レストラン”—and created FAQ content structured for featured snippet capture on Google.co.jp.
